1️⃣ Brainstorming with your CS on the People Review project
Once you've subscribed to the product, we'll work with you to draw up a schedule for the launch of your first People Review campaign. Ahead of the launch, we'll provide you with resources to help you start thinking about the exercise:
On Elevo, you'll find our 6 default dimensions. These have been studied and fine-tuned by our product team to best meet your needs.
If they don't fully meet your needs, and you'd like to create new dimensions or delete existing ones, we invite you to discuss them with your dedicated CS to ensure their relevance in the resulting analysis.
💡 Note : We've limited the creation to two new dimensions, to keep the exercise consistent.
2️⃣ Editing dimensions on Elevo
→ Step to be carried out once your exchange with your dedicated contact has been done.
It's my first People Review campaign
Go to Elevo > People Review > Dimensions. The default dimensions will have been created by our team. If they don't appear, please contact us.
A dimension is made up of several elements:
- its name ("Performance"),
- an associated question, with a maximum of 400 characters ("💪🏻 In terms of performance, would you say that Brooklyn...")
- a description associated with the question, with a maximum of 4,000 characters ("To best evaluate performance, take into account the actions Brooklyn has taken over the past year, as well as the achievement of objectives, if any")
- 2 to 5 rating criteria (always goes beyond expectations 🏆 / consistently meets expectations 👍 / doesn't always meet expectations 🙂 / doesn't meet expectations 🙁 / is well below expectations 😢).
You can edit the question and dimension description as well as the rating options.
💡 Note : If you wish to change the dimension name, please contact your dedicated Customer Success.
Once you have finished editing the dimensions, click on "Modify for future campaigns" at the bottom of the screen.
⚠️ Attention : Rating criteria are associated with values that are fundamental to managing groups of employees. You therefore need to consider their order.
I've already run at least one People Review campaign
There are two possibilities when editing a dimension:
- the dimension has never been used in a People Review campaign
- the dimension has already been used in a People Review campaign.
Depending on the context, it may not be possible to edit dimensions for the same fields.
Fields | Dimension already used | Dimension never used |
---|---|---|
Dimension name | ❌ | ❌ |
Question associated with the dimension | ✅ | ✅ |
Question description | ✅ | ✅ |
Rating criteria | ❌ | ✅ |
💡 Note : In the case of a dimension already in use, its name and rating criteria cannot be changed, as this would have an impact on previous campaigns where it has already been used. However, it is possible to change the question or the description of the question attached to the dimension without impacting previous campaigns. To modify these elements (question and description) on a campaign already in progress, please contact Elevo Support (support@elevo.io).
Once you have finished editing the dimensions, click on "Modify for future campaigns" at the bottom of the screen.
3️⃣ Setting up the campaign
To continue setting up this People Review campaign, please reply to the e-mail sent to you by your Customer Success. If you have not received it, please ask your Customer Success.
This e-mail contains elements to be specified, such as :
- the name of the campaign (e.g. "People Review 2024")
- the deadline for completion,
- the dimensions to be included,
- whether or not you want the campaign to be visible to hierarchical superiors,
- whether or not you want default employee groups.
Once these elements have been transmitted, our Support team will prepare the campaign in draft form, so that you can then move on to the stage of creating talent groups.
4️⃣ Defining talent groups
Talent groups are used to position each People Review participant in a group according to their ratings on certain dimensions. To find out more about groups, and in particular default groups, consult this article: Objectives of the People Review
Once your campaign has been set up by our Support team, you'll receive an e-mail telling you that you can now set up your talent groups.
💡 Note : Talent groups can be created, modified or deleted at any time in the campaign, without affecting peoples reviews.
➕ Create a group
When there is no group present in your campaign, the "Create first group" button will appear in the top right-hand corner.
It is essential to create talent groups so that the reviewer's experience is complete. If no employee groups exist, then they will see this message and will not be able to view the positioning of the people they have reviewed.
When at least one group has been created, it will be possible to create other groups by clicking on the "➕" button to the right of the last group.
📝 Set group parameters
Once the group has been set up, the number of employees in it will be updated automatically.
To do this, you'll need to complete :
- the group title,
- its description,
- the rules defining the addition of an employee to a group according to the rating criteria of his people review.
To modify a group, click on the 3-dot menu to the right of the group name, then "modify".
📏 Managing rules
Rules are composed of a dimension, a condition and a value.
If several rules are created, an "AND" will be added, indicating that they must be combined to belong to the group in question. The employee must then match all the rules.
💡 Note : A dimension can only be used in one rule at a time. If a campaign has 4 dimensions, there can only be a maximum of 4 rules.
❌ Delete a group
To delete a group, click on the 3-dot menu to the right of the group label, then "Delete".
5️⃣ Add participants and define manager
- How do I fill out the add participants file?
- How do I add participants to the People Review campaign?
- What are the possible errors when importing?
Once the talent groups have been set up, you can add the participants to the campaign.
💡 Note: Participants can be added at any time in a running campaign, before or after collaborator groups have been created, although we advise you to create the groups first.
To do this, you must first download the participant addition file template and then complete it by following the instructions below.
How do I fill out the add participants file?
For the reviewee column (reviewee_login), you need to enter the login: this is usually the e-mail address, but if you have employees without e-mail it may be another identifier (such as a personnel number).
For the reviewer column (reviewer_login), you can :
- either use the information given in the manager column of your user database export,
- or enter a different e-mail address if you wish to designate a specific person rather than the direct manager.
💡Note : Entity admins (if you have an MLA in place) can only add employees from their entity.
How do I add participants to the People Review campaign?
Go to Elevo > People Review > Campaigns > Campaign in question, then click on “+Add participants” in the top right-hand corner.
You can then upload or import your participant file in .csv, .xlsx or .txt format.
What are the possible errors when importing?
In the event of an error in the file format, the reason for the error will be indicated in the modal. It will be necessary to correct the file before re-importing it.
The various errors can be :
- Missing headers - “CSV file processing failed: Empty headers found in indices: [3, 4]”
- Incorrect headers - “CSV file processing failed: Headers missing from file: reviewee_login”.
- Wrong file format
- File too large - “The file is too large, exceeding the 5 MB limit”.
In the event of errors in the content of the file, the details will be sent to you by email, and no participants will be added. It will be necessary to correct the file before re-importing it.
The various errors can be :
- The reviewee/reviewer cannot be found - “The reviewee with username test_dev+1_32@elevo.fr has no corresponding user”.
- The reviewee/reviewer is suspended - “The reviewee with username test_dev+1677_34@elevo.fr is a suspended user”.
- The reviewee is already present in the campaign - “The reviewee with username test_dev+1677_17@elevo.fr is already in the cycle”.
- The reviewee is not part of your scope (MLA) - “The reviewee with username test_dev+1_46@elevo.fr is a user you don't administer”.
- The reviewee is duplicated in the file - “The reviewee with ID test_dev+1677_21@elevo.fr cannot be added more than once”.
- The reviewee is its own reviewer - “The reviewee with the ID test_dev+1677_21@elevo.fr cannot perform its own people review”.
- The reviewee/reviewer's ID is missing - “The reviewee's ID is missing”.
If there are no errors in the file, you can click on “Add participants” :
Participants will then be added and reviewers will receive an email notification.
💡Note : This action may take several minutes if the number of participants added is large, but you can leave this page and continue browsing the app.
When an addition is being processed, you won't be able to add new participants; you'll have to wait until the first import is complete.
6️⃣ Campaign launch
We'll add the participants using your file, then launch the campaign on the specified date.
Managers will receive a notification giving them direct access to the campaign.
